Most solo operators do not lose work to a competitor. They lose it to a gap — six weeks head-down in delivery where nobody new enters the funnel, followed by a scramble of rushed proposals at soft prices. If you want to build a client pipeline that actually holds up, it has to be small enough to run on your worst week, not just on a quiet Friday when you feel organized.

What follows is an operating system, not a strategy. Five stages, one weekly block, a fixed follow-up cadence, and one monthly review that tells you the truth about the next 30 days.

Start With Capacity, Not With Leads

Before you touch a tracker, write down three numbers. They decide how much outreach you actually owe yourself each week.

Your monthly revenue floor. Not your goal — the number that covers business costs, taxes set aside, and what you pay yourself. Call it $9,000.

Your average engagement value. Look at the last six or eight things you actually invoiced. Say the average lands at $3,000.

Your close rate on proposals sent. Count from your own history, not from an article. If you sent ten proposals last year and won four, that is 40%.

Now the arithmetic. $9,000 divided by $3,000 means three signed engagements a month. At a 40% close rate, that is seven or eight proposals out. If two conversations out of five reach proposal stage, you need roughly eighteen real conversations a month to hold that floor.

That number is the point of the exercise. „Do more marketing“ is not an instruction. „Start four or five new conversations a week“ is something you can put on a calendar and check off.

If your delivery capacity is four projects a month and your pipeline math says you need eighteen conversations to fill three slots, you now also know the honest answer to whether you can raise your rate: you cannot until the top of the funnel is wider than the bottom.

The Five Stages Worth Tracking

Solo pipelines fail when they have twelve stages copied from a sales team of nine people. You need five, and you need each one to mean something specific.

Identified — a named person or company you have a reason to contact. Not a list you bought. A name with a trigger: they posted a job, they launched something, a past client mentioned them.

Contacted — you sent the first message. Date recorded.

In conversation — they replied with something other than a decline. A call booked, a question asked, a „not now but ping me in March.“

Proposal out — scope and price are in their hands, with a decision date you named.

Closed — won, lost, or dead. All three are closed. A deal with no answer for 60 days is dead, not pending.

Two rules that keep the board honest

First: a deal only advances when the prospect does something. You sending a follow-up is not movement. Their reply is movement. This single rule prevents the most common self-deception in solo pipelines — a board full of „warm“ leads where the last action was always yours.

Second: every row has a next action and a date. If you cannot name what happens next and when, the row belongs in Closed–dead. You can always resurrect it later; a clean board is worth more than a hopeful one.

A spreadsheet is enough. One row per opportunity, columns for stage, value, date entered stage, next action, next action date, and source. If you would rather not build the sheet and the review math from scratch, the Client Pipeline Sprint OS is an Excel system with ten sheets and 170 formulas plus an eight-page start-here guide, set up around exactly this kind of stage tracking.

How to Build a Client Pipeline With One Weekly Block

Ninety minutes, same slot every week, defended like a client call. Monday morning works for most people because it happens before delivery pressure builds. Whatever you choose, do not float it.

Run it in this order, because the order protects the part that matters most:

0–15 minutes: follow-ups first. Everyone whose next-action date is today or overdue. This is the highest-yield work in the block and it goes first so it never gets cut.

15–35 minutes: build the list. Five to eight new names with a real trigger. Past clients from eighteen months ago count. So do people who said „not now“ in the spring.

35–75 minutes: send first contacts. Short messages, specific reason for writing, one clear ask. Do not write a new message from zero each time — keep three or four templates and change the first two sentences.

75–90 minutes: update the tracker. Stage, dates, next actions. If this step gets skipped, the whole system is fiction by week three.

The 20-minute version

Some weeks you will be shipping a project at 11pm. For those weeks, define a minimum in advance: follow-ups only, twenty minutes, no new names. That is the version that survives. A pipeline that gets 20 minutes in a brutal week beats one that gets 90 minutes in a calm week and zero in the four that follow.

Write the 20-minute version into your calendar note now, while you are calm. Deciding what to cut in the middle of a crisis is how the whole block gets cut.

A Follow-Up Cadence You Can Run Without Feeling Like a Pest

Most opportunities die in silence, not rejection. Fix the cadence once and stop making the decision emotionally every time.

After a first contact with no reply: day 3, day 8, day 17, day 30. Then move them to a quarterly check-in list. Four touches over a month is normal business communication, not harassment — as long as each one carries something.

„Something“ means a useful addition, not a nudge. A relevant example of similar work. A one-line observation about their site or launch. A link to something they would actually read. Compare these two:

„Just following up on my last email — any thoughts?“ versus „Saw you opened the second location. When we did this for a two-site operator, the booking flow broke first. Happy to send the checklist we used, no strings.“

The second one gives them a reason to reply. The first one gives them a reason to feel guilty, which is why it gets ignored.

After a proposal goes out the cadence tightens: a check on the decision date you named, then one more three business days later. If that produces nothing, send a clean close-out: „I’m assuming this isn’t a fit right now and I’ll stop following up. If that’s wrong, just say so.“ That message resolves more stalled proposals than another polite nudge, and either way you get your board back.

The Monthly Review That Shows Whether Next Month Is Covered

Thirty minutes, last business day of the month. Four questions, answered against the sheet rather than against your mood.

Coverage. Total value in Proposal out and In conversation, divided by your revenue floor. Under 2x and you are exposed — one loss puts you short. Under 1x and next month is already a problem you have not admitted yet.

Stalls. Every deal sitting in the same stage for more than 21 days. Each one gets a decision this session: revive with a specific action, or mark it dead.

Source. Which channel produced the conversations that reached proposal stage — referrals, past clients, direct outreach, inbound. Put next month’s effort where proposals actually came from, and track that alongside the handful of marketing metrics worth watching in a small business rather than vanity numbers.

Input compliance. How many weekly blocks did you actually run? If the answer is two out of four, your problem is not your messaging.

When the numbers look wrong

If everything stalls at proposal, the issue is usually scope and price clarity, not persistence — try naming a decision date and offering a smaller first engagement. If you have nobody to contact, you are treating outreach as discovery instead of harvesting past clients, dormant leads, and referral sources you already know. And if the board is full but revenue is flat, check deal size: twelve small conversations will not cover a floor built for three real projects.

The point of the review is not to feel good about the board. It is to know, on the last day of the month, whether the next one is covered — while there is still time to act on the answer.

If you would rather run this on a system that is already built, the Client Pipeline Sprint OS covers the stage tracker, the weekly block, and the coverage math in one Excel file; the rest of the Cursiqa workbook library covers adjacent problems like pricing and cash flow. Either way, pick one day this week, put the ninety minutes on the calendar, and fill in the first ten rows.
",
